Jensen Huang: How to Succeed

What NVIDIA’s founder reveals about Outcomes, calm reasoning and trust.

In the mid-2000s, Jensen Huang asked NVIDIA’s board and management team to bet the company. NVIDIA would put CUDA into every GeForce GPU, crush its profit margins and build for a market that did not yet properly exist.

The bet was really about install base. NVIDIA put CUDA into developers’ hands years before the AI boom. When AI suddenly demanded that kind of computing power, CUDA was already everywhere.

What gives someone the nerve to stake a successful company on a future nobody fully understood or could reliably foresee, and to do it with such evident calm?

I’ve spent a lot of time listening to Jensen Huang’s interviews. He talks about chips, software, supply chains and the future of computing. I heard something else: the small language cues that reveal how he thinks under pressure.

In the 7 Skills to impress™ framework, many of the patterns he reveals are components of Identity. His language gives us a rare chance to see high IDQ in action.

Start with the Outcome

Huang starts by imagining that the future has already happened.

“I never look forward from where I am,”

he told an audience at Stanford GSB.

“I go forward in time and look backwards.”

The unusual part is where he places himself in his own mind. He does not look forward from the present and try to predict what might happen. He imagines himself already in the future, looks back and works out the path that got him there.

NVIDIA’s shift from graphics into general-purpose computing followed that pattern. The Outcome was larger than producing faster chips. Huang wanted NVIDIA to become a computing company, with hardware, software and developers working as one system.

He applies the same thinking to the organisation itself.

“When you design a company, the first question is: what do you want the company to produce?”

That question changes the way you think about a company. An organisational chart tells you who reports to whom. Huang begins with what the organisation exists to make happen, then builds the structure around that purpose.

This helps explain NVIDIA’s approach to what Huang calls extreme co-design. The work is organised around problems rather than departmental silos.

Experts in chips, software, networking, cooling and data centres work on the same problem at the same time. They hear the same reasoning, challenge one another and develop the whole system together.

Huang’s role is to keep the direction clear and connect the knowledge needed to reach it.

During his conversation with Lex Fridman, he described the moment when an Outcome becomes settled in his mind.

“At some point, there’s a reasoning system that convinces me so clearly this outcome will happen. That this will happen.”

Once his reasoning reaches that point, the remaining work is about sequence. What has to happen first? What needs to be built? Who needs to understand it? Which relationships will make it possible?

That is why a useful Outcome does more than describe an ambition. It organises attention. It helps System 1 Sift and Sort for the people, ideas and actions that move you in the right direction.

Before an important meeting or conversation, one question can do a surprising amount of work:

“What am I here to make happen?”

Let people hear the reasoning

Huang rarely introduces a major direction as a sudden new plan. He talks with employees, suppliers, board members, developers and industry partners about what he is noticing and why it affects them. He gives people time to hear the argument, question it and watch the evidence develop.

By the time he makes a formal announcement, people have already become familiar with what’s needed. He says the usual reaction is:

“What took you so long?”

That response says a lot about Huang’s leadership style. He starts sharing his thinking long before he asks people to act on it.

NVIDIA’s GTC conferences do this across the industry. Huang uses them to announce products, and also to explain how he sees computing developing. Developers, suppliers, researchers and customers hear the future before it exists.

This is Leadership Rapport. He creates trust by explaining his reasoning clearly, consistently and repeatedly. When he eventually asks people to commit money, time or technical effort, they understand how he reached that conclusion and trust in his vision.

This is how Huang creates rapid change without making it feel sudden.

“When you act with urgency,” he says, “everybody else acts with urgency.”

Huang creates change at pace, but he also makes sure everyone is up to speed and knows where they are going.

The courage to keep going

People have repeatedly told Huang that his view of NVIDIA’s future was unrealistic. First they doubted it could become a billion-dollar company, then a twenty-five-billion-dollar company. NVIDIA is now valued in the trillions.

I like how disagreement sends him back to first principles. He listens carefully and tests whether the Outcome still holds. If it does, he continues.

“My simulated output of the future is still gonna happen.”

Then he adds:

“And if it’s still gonna happen, I’m still gonna go after it.”

This is strong Internal Reference combined with Towards language. His attention stays with the future he is trying to create. Other people’s opinions remain useful information, but they do not automatically trump his conclusion.

You can hear the same confidence when he talks about NVIDIA’s install base.

“I’m in every cloud company. I’m in every country.”

The language is personal because he identifies so closely with the company and its position. Underneath it is a practical advantage. Developers know that software built with CUDA will be supported across a huge number of NVIDIA systems. Availability, familiarity and trust make the platform increasingly valuable.

The immediate numbers told one story: CUDA was expensive and the market was small. Huang was watching a different measure. Every GeForce GPU made CUDA more widely available to developers, increasing NVIDIA’s advantage if demand eventually arrived. He could tolerate poor short-term returns because the advantage he was trying to build was still growing.

That gives us a useful question when a long-term decision looks bad: has the reasoning failed, or are we simply seeing the cost of getting there before everyone else?

Staying calm is a learned skill

Lex asked Huang about the pressure created by NVIDIA’s dependence on enormous supplier relationships. His answer was immediate:

“No. Because I told them what I needed. They understood what I need. They told me what they’re gonna go do, and I believe them.”

I love how matter-of-fact that is. He told them what he needed, made sure they understood, heard their plan and trusted them to carry it out.

Later in the conversation, he described the simple way he handles really big problems:

“I break things down so I don’t panic.”

When a problem feels like too much, he breaks it into the next things that need doing. What needs deciding? Who needs to know? What can be done now? What can be checked off?

“I can go to sleep because I’ve made the list of things that needed to be done.”

This is Manage Your State through reasoning. He shifts his Attention Direction from the size of the problem to actions he can control. System 2 can work through the list, and the panic eases because he has somewhere to start.

During the dot-com collapse, NVIDIA lost around 80 per cent of its market value. Huang returned to the same process:

“What do you believe? What are the most important things? And just check them off.”

He also uses a small question to help himself begin:

“How hard can it be?”

He knows the problem may be difficult. The question makes it feel Narrow enough to start.

Trust built over decades

Huang and TSMC have built an extraordinary level of trust. NVIDIA has done many billions of dollars of business with the manufacturer across roughly three decades, yet Huang says the companies do not have a legal contract.

He describes travelling to suppliers, drawing diagrams, answering questions and explaining why he believes a particular future will happen before asking people to make enormous investments.

That is Practice Rapport at an elite level. He earns that trust by explaining his vision clearly and consistently, then delivering on it. Do that for thirty years and people tend to believe you

The calm in his answer to Lex makes more sense in that context. “I believe them” carries the weight of decades of experience. It is confidence supported by evidence.

What suffering gave him

Near the end of the Lex conversation, Huang described resilience in language that fits the Elevate Formula closely.

“The ability to go into an experience fresh-minded, the ability to forget the setbacks, the ability to believe in yourself. This combination is really important for resilience.”

He is naming Strengths, Qualities and Attributes that remain available across different situations. Fresh-mindedness, self-belief and the ability to move on become Lasting parts of Identity. The setback remains Fleeting.

His comments to Stanford students about suffering came from the same belief. He said that he wished them enough suffering to develop resilience, and reflected that his own children had experienced less adversity than he had.

We learn about ourselves through hard experiences. We discover that we can keep thinking, make decisions, ask for help, recover and try again. We learn that we have the SQAs to get through them. Those SQAs give us reasons to trust ourselves.

Huang’s own language suggests that this is how he treats adversity. He learns from it, notes his SQAs and moves on to the next step.

What you can use tomorrow

Most of us will never make decisions involving global supply chains or billions of dollars. We still face meetings, conversations and pieces of work that feel difficult enough to unsettle our thinking.

Before the next one, decide what you want to be true when it ends. Work backwards until you can see the next useful actions. Explain your reasoning to the people whose trust you need, and give them enough room to question it. When the size of the problem begins to take over, make the list.

Jensen Huang’s scale is unusual. The method is available to anyone: choose the Outcome, break the pressure down and help people understand where you are going.

Plain-English notes for non-technical readers

CUDA

CUDA is NVIDIA’s software platform for using its GPUs to perform many kinds of computing work. By supporting it across a huge number of GPUs, NVIDIA gave developers a familiar platform on which to build.

Install base

An install base is the number of people, companies and systems already using a technology. A large install base makes a platform more attractive because customers and developers can rely on it being widely available.

GPU

A GPU is a specialist processor originally developed for computer graphics. Its ability to carry out many calculations at the same time also makes it useful for scientific computing and AI.

DGX

DGX is NVIDIA’s purpose-built AI computing system. The first DGX-1 was delivered to OpenAI in 2016.

TSMC

TSMC is the Taiwanese company that manufactures many of the world’s most advanced chips. NVIDIA designs its GPUs, while TSMC provides the specialised manufacturing needed to produce them.
